How Great Leaders Make Decisions Fast (Without Guessing)

How Great Leaders Make Decisions Fast (Without Guessing)

Most leaders I work with don't have a decision-making problem. They have a speed problem.

They know what matters. They can see the options. But somewhere between "here's the choice" and "let's move" — sometimes days, sometimes weeks — they get stuck. They wait for more data. They poll the room again. They second-guess. And in that waiting, the business costs real money.

The difference between a leader who feels decisive and one who feels paralyzed isn't intelligence or intuition. It's a framework.

The Cost of Waiting for Certainty

In the Navy, we didn't have the luxury of perfect information. In a P-3, you're working with radar data, signals intelligence, and educated guesses about what's below the surface. Your job is to make the call that's good enough, then move. Waiting for certainty meant the threat moved, the window closed, and your ship was no longer where it needed to be.

Business isn't that different. The customer who's waiting for your decision is shopping with your competitor. The market shift you're watching is already happening. Delay costs more than a wrong call corrected fast.

The Framework That Changed How I Lead

John Boyd, the fighter pilot and military strategist, broke down the decision loop into four steps: Observe, Orient, Decide, Act. OODA. What matters is the cycle time. The faster you loop, the faster you learn, the faster you adapt.

Here's how this translates to your business:

Observe — Get the signal. You don't need all the data; you need the data that matters. A board-level decision isn't made on 95% certainty; it's made on "what do we know now?"

Orient — Filter through your principles. This is where your values and your strategy matter. Who are we? What do we stand for? If a choice conflicts with that, the decision is already made.

Decide — Pick the option that moves you toward your goals and aligns with who you are. Done. Not "let me think about it." Done.

Act — Move. Communicate. Execute. And then loop back to Observe, because the market has changed in your favor or against you, and you need to know which.

Wondering how much of this is true in your own company? The 5-minute assessment answers that — twenty questions, an eight-page report, no call required.

    When 70% Is Enough

There's a rule among combat pilots: at 70% confidence, you have enough information to decide. Not 51%. Not 90%. Seventy. Anything less and you're guessing; anything more and you're wasting cycles.

This isn't permission to be reckless. It's recognition that some decisions are reversible and some aren't. If you're choosing between two software vendors and you pick wrong, you pay switching costs and move on. If you're pivoting your entire business model, that's different.

Before a decision, ask: Can I undo this? If yes, the threshold drops. If no, you might need more data. But even then, there's a point where more analysis becomes procrastination.

    Your Operating System Decides Faster

If you're running a business operating system like Pinnacle or EOS®, you have a framework for decisions too. You have a scorecard that shows you what's working. You have a quarterly planning rhythm that keeps priorities aligned. You have a leadership team meeting cadence that surfaces problems early.

All of that tightens your OODA loop. You observe more clearly because you're measuring what matters. You orient faster because your values are already aligned. You decide with confidence because your team has built trust. You act decisively because everyone knows the plan.

    The Decision You Make Today

Leadership isn't about being right. It's about moving in a direction that's good enough, learning fast, and adjusting. The leaders I respect don't wait for certainty. They wait until they know enough, then they move.

Build your framework. Know your rules. Trust them. Loop faster than your competition.

That's how you stop guessing and start leading.

NOT SURE WHERE YOUR CONSTRAINT IS?
